The First 90 Days as a PortCo CHRO: Build Relationships Before You Build Plans

Joining a portfolio company as a CHRO is unlike stepping into a traditional corporate HR role. The pace is faster, the expectations are sharper, and the value-creation agenda is already in motion.
For HR leaders who are new to private equity, one lesson stands out above all others: Your network is your accelerator. The relationships you build - with the CEO, CFO, board, operating partners, functional leaders, and your HR peers across the portfolio - will often determine how quickly you can influence outcomes. The best PortCo CHROs spend as much time listening and connecting as they do designing new initiatives.
Here's a simple 90-day checklist:
Weeks 1–4: Listen and Learn
✔ Build relationships with the executive team, board stakeholders, and PE operating partners.
✔ Understand the investment thesis and value-creation plan.
✔ Conduct an initial talent map: who are your critical players, key risks, and capability gaps?
✔ Begin a culture assessment. What strengths should be preserved? What behaviours need to evolve?
Weeks 5–8: Validate and Prioritise
✔ Test your observations with leaders across the business.
✔ Align people priorities to the value-creation plan, not just the HR agenda.
✔ Clarify board expectations around talent, succession, leadership, and organisational effectiveness.
✔ Identify the few initiatives that will create the greatest business impact.
Weeks 9–12: Execute and Build Momentum
✔ Share a clear people roadmap with measurable outcomes.
✔ Address critical talent risks and succession priorities.
✔ Launch the highest-impact initiatives that support growth, productivity, or transformation.
✔ Continue investing in relationships: they become your greatest source of insight and influence.
In private equity, the first 90 days aren't about having all the answers.
They're about asking the right questions, building trust quickly, and creating alignment between people strategy and business value.
