Best practice PE HR – Designing a lean HR org for a mid-market PortCo
July 14, 2026

In many mid‑market PortCos, HR is still built as a back‑office service, while the board talks about “value creation” and “capital efficiency.” A lean HR org flips that script: it treats people and organization as the operating engine of the deal, not a cost to be managed.
Practically, that means three clear moves in a typical PortCo:
· Keep a tight in‑house spine: one Head of HR as business co‑owner, some HRBPs, one Talent lead, one People Ops owner – directly wired into the value‑creation
· Outsource the non‑differentiating work: payroll, benefits, compliance, and HR tech implementation to specialists, so scarce HR capacity stays on leadership, org design, and performance.
· Delay the “nice‑to‑have” complexity: big COEs, elaborate L&D academies, and heavy people analytics until the basics are clearly moving revenue, margin, and exit readiness.
When HR is designed this way, value creation stops being abstract and shows up in sharper leaders, cleaner orgs, and faster execution in the portfolio.
In your PortCo, where would a leaner HR design free up the most value: leadership, org structure, or frontline performance?
